Amazon Multi-Channel Fulfillment (MCF) vs a 3PL: Which Should Ship Your Off-Amazon Orders?

Short answer: use Amazon MCF when Amazon is the overwhelming majority of your volume and your off-Amazon channels are a rounding error. Move to a 3PL once off-Amazon orders become a real revenue line, you need branded packaging, or you sell anything that requires kitting, inserts, lot tracking, or a return that does not route back into FBA. The decision is less about per-unit cost than about what each model lets you control.
What is Amazon Multi-Channel Fulfillment?
Multi-Channel Fulfillment (MCF) lets you use the inventory already sitting in Amazon's FBA network to fulfill orders placed somewhere else — your Shopify store, TikTok Shop, Walmart, eBay, a wholesale order. One pool of stock, orders routed in through an integration or the Seller Central interface, and Amazon picks, packs, and ships.
It is genuinely convenient. You are not splitting inventory across two networks, you are not forecasting twice, and you inherit Amazon's delivery footprint. For a brand doing 90% of its volume on Amazon and shipping a handful of DTC orders a week, MCF is usually the right answer and this article can stop here.
What does Amazon MCF cost in 2026?
Amazon raised MCF fees effective January 15, 2026. The changes worth knowing:
- Most single-unit orders went up roughly $0.35 to $0.41 per unit, with an average increase near $0.30 per unit across the program.
- Fulfillment fees stayed flat for orders containing three or more units in the small and large standard size tiers — a meaningful carve-out if you sell bundles or multi-packs.
- A fuel and logistics surcharge of 3.5% applies on top of MCF fulfillment fees in the US.
- Holiday peak surcharges run from about $0.35 per unit on small standard items up to roughly $1.00 per unit on extra-large items.
- MCF Preferred Pricing offers up to 15% off MCF fulfillment fees plus up to a $1 FBA credit per MCF unit shipped, for up to a year, if you qualify.
Speed tiers are priced separately: standard delivery targets three business days, expedited two, and priority one. Verify current rate cards in Seller Central before modeling — Amazon publishes updated fee tables each year and the tiers move.
What does a 3PL cost by comparison?
3PL pricing is structured differently, usually as a receiving charge, monthly storage by pallet or bin, a pick fee per unit, and postage at negotiated rates. That makes a direct per-unit comparison misleading unless you build a landed cost per order for both. We walk through the line items in our 3PL pricing guide and our breakdown of how much a 3PL costs in 2026.
The honest summary: on a plain single-unit shipment of a small standard item, MCF is often competitive or cheaper. The gap opens once storage duration, multi-unit orders, returns, and anything requiring human handling enter the picture.
Where does MCF break down for growing brands?
These are the constraints that push brands off MCF, roughly in the order they tend to bite:
Packaging is unbranded by default
MCF orders ship in unbranded packaging for off-Amazon channels. That is deliberate and reasonable on Amazon's part, but it means the unboxing moment your marketing team designed does not happen. For a DTC brand where the box is part of the product, this is usually the deciding factor on its own. See custom packaging ideas that work for what you give up.
No inserts, kitting, or assembly
MCF ships the unit as it is stored. If you want a thank-you card, a sample, a promotional insert, a gift-with-purchase, or a bundle assembled to order, MCF will not do it. Our guide to kitting and assembly services covers what that work actually involves.
Returns route back into FBA
Off-Amazon returns handled through MCF re-enter Amazon's returns process, which limits your ability to inspect, refurbish, or restock on your own terms. If returns are a meaningful part of your category — apparel, footwear, anything sized — you will want direct control. See how reverse logistics works through a 3PL.
Inventory competes with your Amazon channel
One pool sounds efficient until a Prime Day spike drains the stock your Shopify store needed. There is no reservation mechanism that meaningfully protects off-Amazon demand.
Special handling is out of scope
Lot and expiration tracking, serial capture, temperature control, hazmat, oversized items, and B2B retail routing compliance are generally not available through MCF. If you are shipping into retail, our post on retail compliance and chargebacks explains why that matters.
When should you use both?
Splitting is common and often correct. A typical pattern:
- FBA handles Amazon orders, because Prime eligibility is non-negotiable there.
- A 3PL handles DTC, TikTok Shop, wholesale, subscriptions, and anything needing custom packaging or kitting.
The cost of splitting is a second inventory pool and a second forecast. The benefit is that neither channel's demand cannibalizes the other, and your brand experience stays yours. Most brands that make the switch do it channel by channel rather than all at once — our post on building a multi-channel fulfillment strategy covers the sequencing.
How do you decide? A short checklist
- What share of volume is off-Amazon? Under 10% and MCF is probably fine. Above 25% and the branding and control costs start to dominate.
- Does your box matter? If unboxing is part of the brand promise, MCF cannot deliver it.
- Do you need anything inserted, bundled, or assembled? If yes, MCF is out.
- How do returns behave in your category? High return rates argue strongly for direct control.
- Model landed cost per order, not per unit. Include storage, returns handling, and the cost of stocking out on your own store.
Frequently asked questions
Does Amazon MCF affect my Prime eligibility or Buy Box?
MCF orders are separate from your Amazon marketplace listings and do not themselves change Prime eligibility. What can bite you is inventory: MCF draws from the same FBA pool, so heavy off-Amazon volume reduces the stock backing your Amazon listings.
Can I use branded boxes with MCF?
Off-Amazon MCF orders ship unbranded by default. If branded packaging is a requirement, a 3PL is the path.
Is MCF cheaper than a 3PL?
Sometimes, on simple single-unit domestic shipments. Once you factor in long-term storage, multi-unit orders, returns handling, and any value-added work, 3PL landed cost is frequently lower. Build the comparison on your actual order mix rather than a headline per-unit rate.
How does MCF compare to Walmart Fulfillment Services?
The trade-offs are structurally similar — marketplace-operated fulfillment with limited customization. We compare that model directly in Walmart Fulfillment Services vs a 3PL.
Can a 3PL also send inventory into FBA for me?
Yes. Many brands keep master stock at a 3PL and replenish FBA from there, which gives you one place to receive inbound containers and one place to run quality checks. See our guide to FBA prep services.
The operator's takeaway
MCF is an inventory convenience, not a fulfillment strategy. It is excellent while Amazon is your business and everything else is incidental. The moment your own store, TikTok Shop, or wholesale channel becomes something you are actively growing, the constraints — unbranded boxes, no inserts, returns you do not control, one shared stock pool — start costing more than the per-unit fee difference saves.
